Overstock vs. Returns vs. Salvage: Pallet Conditions Explained

The condition category of a pallet decides your profit. Learn the real differences between overstock, shelf pulls, customer returns and salvage lots.

The Condition Category Decides Everything

Two pallets with identical manifests can be worth completely different amounts depending on one word: the condition category. Before you compare prices between suppliers, make sure you are comparing the same category. Here is what each one actually means.

Overstock (New)

Overstock is inventory that never sold at retail: over-ordered stock, discontinued packaging, seasonal resets, or cancelled orders. The items are new, in original packaging, with full retail functionality. Overstock pallets cost more than return pallets — and they should, because nearly every unit is sellable at full or near-full price.

Shelf Pulls

Shelf pulls were on a sales floor but never purchased. The product is usually new, but boxes may show handling wear, price stickers, or opened flaps. Most units are sellable; expect a small percentage with packaging damage that forces a discount.

Customer Returns

Returns are the largest and riskiest category in liquidation. A return pallet mixes items sent back for every possible reason: buyer's remorse (often perfectly fine), wrong size, missing parts, cosmetic damage, or genuine defects. Industry-wide, a return lot can contain 10–40% units that are not sellable at full price. The low purchase price reflects that risk. Return pallets can be profitable for experienced buyers who test and grade inventory — but they are not what we sell.

Salvage

Salvage lots are sold for parts and repair. Assume nothing works. Only repair shops and parts resellers should buy salvage.

How Condition Affects Your Math

Consider two 60-piece tool pallets, each with a $3,000 manifest retail value:

  • Overstock pallet at $950: nearly all 60 pieces sellable. At a conservative 60% of retail, projected revenue is around $1,800.
  • Returns pallet at $500: if 30% of units are defective or incomplete, you have ~42 sellable pieces. At 60% of retail, projected revenue is around $1,260 — before you count the hours spent testing, grading, and disposing of bad units.

The cheaper pallet is not always the cheaper business decision.

  3. What is the policy if items arrive damaged or incorrect?
